From 'What's a VFD?' to a Ringfeder Rigid Coupling: A Buying Lesson

An admin buyer needed pillow block bearings and a rigid coupling, and had to look up what's a VFD. A low quote turned costly until a Ringfeder distributor stepped in.

The Tuesday Before Thanksgiving

I manage purchasing for a 140-person manufacturing plant. That sounds bigger than it is. It’s really me, a maintenance supervisor, and a dozen vendors who keep the place running. In 2024, I was responsible for roughly $1.4 million in MRO orders across 15 vendors. I report to operations and finance. I do not have a mechanical engineering degree.

On the Tuesday before Thanksgiving, the maintenance supervisor handed me a note. It said: 'West conveyor. Rigid coupling. Two pillow block bearings. Motor runs off a VFD.' I read it twice. Then I asked what any non-engineer would ask: 'What’s a VFD?'

I had walked past the VFD cabinet on the plant floor a hundred times. It looked like a grey box with a small screen. I never asked what it did. In my defense, my job is purchase orders and invoices, not motor control. But that day I asked.

He explained that VFD stands for variable frequency drive. It controls motor speed by adjusting frequency and voltage. I wrote that down. Then he added something I still remember: 'The drive changes the speed, but the coupling still has to hold the shafts together. If you buy junk, we’ll find out later.'

Searching for a Rigid Coupling

The pillow block bearings were not the problem. I called our bearing distributor, gave them the shaft diameter and housing number from the old part, and they quoted me a replacement with a load rating. Done in about twenty minutes.

I also looked up 'pillow block bearings' because I wanted to be sure I wasn't ordering the wrong style. They are not all the same. Some are flanged, some are two-bolt, some have different insert types. Our distributor’s catalog made it easy; the load rating column told me what I needed to know.

The rigid coupling was harder. I searched 'rigid coupling replacement,' then 'rigid coupling keyway,' then 'ringfeder coupling' because I remembered the name from an old equipment manual. My search history that afternoon also included 'ringfeder power transmission usa corporation' and 'edward cole ringfeder power transmission.' I still can’t tell you exactly who Edward Cole was. My guess is that he was connected to the company’s early history, but I never got a clear answer. If someone knows, I would genuinely like to hear it.

What I did learn: Ringfeder Power Transmission USA Corporation is the American branch of a German power transmission company. They make shaft locking devices, couplings, and related components. Their site has technical drawings and torque tables for many products. That should have told me something.

The Low Quote

I got three quotes for a rigid coupling. The low quote was $180 below the next one. For a purchasing person, $180 is real money. It’s a decent dinner for the team, or maybe a set of tools for maintenance. I wanted to take it.

I did take it. I should have asked for the manufacturer’s name, a part number, and a dimension drawing. I didn’t. The vendor said 'rigid coupling' on the invoice, and I paid it.

The box arrived three days later with no brand, no drawing, and no installation note. Maintenance checked the bore and found the coupling was 0.1 mm oversize for the shaft tolerance. That might sound small. For a rigid coupling, it’s not small. The whole point of a rigid coupling is a tight, precise fit. If the bore is loose, there is nothing to transmit torque evenly. It can eventually hammer itself apart.

I still kick myself for not asking whether the part came with installation instructions or a torque spec. If I had asked, I would have known it wasn’t a complete part. It was just a piece of steel with a hole in it.

I don’t want to make a villain out of the budget supplier. They sold me what I asked for, which was a coupling. I just wasn’t specific enough about what I meant by a coupling. That’s on me.

The Return and the Real Cost

The most frustrating part was trying to return it. The supplier required a return authorization, but their own invoice didn’t identify the part. It just said 'coupling.' They asked me for a purchase order number. I gave them one. Then they asked me to describe the part in three sentences. I did. Then they said the return would be subject to a 20% restocking fee and that I had to cover return shipping.

I kept the box and the packing slip, which is the only reason the return got anywhere. If I’d thrown those away, the restocking fee would have been the whole price.

That $180 savings disappeared quickly. The restocking fee was $46. Return shipping was $38. The replacement coupling from an authorized Ringfeder distributor cost more than the original quote, and I paid expedited freight because the conveyor couldn’t wait. The final extra cost was somewhere around $470 above the original bargain. I didn’t put that on my expense report. I put it in the maintenance budget and explained it to my manager.

What I Finally Learned

First, a VFD changes the speed profile, but it doesn’t change the basics: the coupling has to fit the shafts. Actually, let me correct that. The VFD mattered because it meant the motor would be running at different speeds throughout the day. But the core questions were still shaft diameter, alignment tolerance, and torque. If you get those wrong, the cheapest price in the world won’t save you.

The distributor sent a drawing and a torque chart with the replacement part. That documentation allowed maintenance to install it with confidence. Third, the lowest quote is not the lowest cost. That sounds obvious, but I still fell for it. The $180 line-item difference turned into a $470 problem. The real lesson was not 'never buy cheap parts.' It was: for critical rotating equipment, buy from someone who can give you the technical details before you order.

Honestly, I’m not sure the cheap coupling would have failed right away. My best guess is it would have worked for a few weeks, then vibrated enough for someone to notice. But when you’re running a production line, a few weeks is not a risk. One unscheduled stop costs more than the part ever could.

This worked for us because we’re a mid-size plant with one maintenance crew and predictable purchasing patterns. If your operation is much larger, you probably need more formal procedures. If it’s a small shop with no variable speed drives, the calculus might be different. I can only speak to what I would do again.

The pillow block bearings, by contrast, were straightforward. I ordered them from the bearing distributor, and they arrived with the expected load rating and good packaging. That’s the difference: I knew what I was buying. With the rigid coupling, I was flying blind and didn’t admit it.

If you’re an admin buyer in the same position—staring at a note that says 'what’s a VFD' and googling it in the middle of a maintenance shutdown—you’re not alone. Ask the maintenance supervisor, ask the distributor, ask for the drawing. And don’t let a $180 difference be the only thing you compare.

Documents to keep with the part

For any Ringfeder style shaft connection, the datasheet, CAD envelope and mounting instructions should remain paired. Separating these files makes it easier for a shop floor team to use a tightening value that does not match the quoted product family.
